After Chapters 1–3 you have the mental model. This chapter gives you the operating path.
Week 1–2 · Diagnose & align
- Pick 1 core category and 30–50 high-frequency questions as the initial monitoring set.
- Run a baseline GEO Score with InsClaw (or your own scripts) — your future comparison anchor.
- Get marketing + content + PR + product to align on "why GEO".
Output: a 1-page kickoff doc answering only 4 questions — what, why, who owns it, what numbers we look at in 90 days.
Week 3–6 · Build the fact base
- Structure 60–100 core brand facts (product specs / stances / customer stories / compliance boundaries).
- Each fact carries a 1–2 sentence "answer-first" summary — that is the smallest unit an LLM will cite.
- Set up an internal "fact review" — legal + PR sign off before anything enters the base.
Output: v1 fact base, at least 60 citable facts.
Week 7–10 · Templated content production
- Generate the first 30–50 pieces from 4 templates (FAQ / glossary / comparison / customer story).
- Run bilingual in parallel — do not wait for ZH to finish before starting EN.
- Weekly review of GEO Score's "answer hit-rate + citation consistency"; refill the base with whatever question missed.
Output: 30+ answer-first pieces live, AI citation rate visibly lifts.
Week 11–12 · Review and operationalize
- Bring GEO Score into the team's weekly review next to conversion / retention / brand reach.
- Set 3 GEO targets for next quarter — pick one process, one outcome, one long-term consistency target.
- Document the whole flow as an SOP so a new team member is productive in 1 week.
Output: GEO becomes part of the daily operation — a capability, not a project.
A short "do not start" checklist
If you tick any of these, delay GEO:
- The product is in major rework — a big version flip in the next 6 months.
- No PR / legal / product sponsorship — only marketing pushing alone.
- Expecting results in 30 days — what you actually need is paid media, not GEO.
